That's a lot of calendar time for very little analytical value.

Step 1: Define the Problem Before Looking at Tools

The most common mistake in SaaS buying is starting with a tool in mind rather than a problem that needs solving. "We need a project management tool" is not a problem statement. "Our engineering team misses sprint commitments because there's no visibility into cross-team dependencies" is.

A proper problem statement includes:

  • The specific workflow that's broken or missing
  • Who is affected and how frequently
  • What the cost of the current situation is (time, money, missed revenue)
  • What success looks like in measurable terms

Step 2: Establish Your Buying Criteria

Before you talk to any vendor, decide how you'll make the decision. This sounds obvious but is almost never done properly.

Step 3: Build Your Longlist in Days, Not Weeks

Longlisting — identifying all potential vendors in a category — used to require significant research time. G2, Capterra, analyst reports, and conversations with peers in your network were the main sources.

  2. Define your pilot requirements: A pilot should be time-boxed (2-3 weeks), use real data, and involve real users — not just the champion stakeholder. Define in advance what a successful pilot looks like in measurable terms.

  3. Run the pilot: Keep it focused. You don't need to evaluate every feature — just the ones that matter for your use case.

  4. Score consistently: Score each vendor against the same criteria on the same scale. Avoid letting one outstanding or poor experience in the demo override your systematic scoring.

Step 6: Reference Checks and Security Review

Reference checks are underused. Most buyers treat them as a formality. Done properly, they're your best source of information about what goes wrong 12 months after go-live.

Ask vendor references: What's the biggest thing you wish you'd known before buying? What does your renewal decision look like?

Security review should happen before you're emotionally committed to a vendor. Get the security questionnaire filled out early. Surprises in security review after a 6-week evaluation are painful.

Step 7: Negotiate Before You Signal Intent

Never give a vendor the impression you've decided before you've finished negotiating. The most powerful negotiating position is genuine optionality — if you're seriously considering two vendors, your leverage with each is real.

  • Annual vs. monthly pricing (typically 15-20% savings for annual prepay)
  • Price cap on renewals (limit to 5-7% annual increases)
  • Contract length (consider a 1-year initial term even if the vendor pushes for 2-3)
  • Implementation support and training included in the contract
  • Data portability and export rights at termination

Step 8: Plan the Rollout Before You Sign

The decision to buy and the plan to implement are often treated as separate processes. They shouldn't be. Before you sign the contract, have answers to:

  • Who owns the implementation?
  • What does the rollout timeline look like?
  • How will you train the team?
  • How will you measure adoption at 30/60/90 days post-launch?

Getting this wrong is how you end up with a tool that was evaluated well and implemented poorly.
