The SaaS Offboarding Checklist: What to Do When a Tool Isn't Working
Cancelling a SaaS tool should be simple. In practice, it rarely is. Data gets left behind. Integrations break without warning. Teams lose access to historical records they did not know they needed. And the cancellation process itself can be deliberately obstructive — requiring calls with retention specialists, extended notice periods, and documentation requirements that make churning harder than it should be.
This checklist covers the full process for offboarding a SaaS tool cleanly: from the decision to cancel through data export, integration migration, team communication, and final termination.
Before You Decide: Validate the Cancellation
Do not cancel a tool until you have confirmed the following:
Usage data reviewed. Pull active user counts for the past 90 days. If utilization is low, confirm it is because the tool is not working — not because adoption was never properly established. A tool that was never properly onboarded is a different problem than a tool that is genuinely the wrong fit.
Replacement identified (if needed). If the tool's function still needs to be served, identify and evaluate the replacement before cancelling. Running a migration in parallel is significantly easier than scrambling to find a replacement after access ends.
Stakeholders consulted. Confirm that all users of the tool have been informed of the cancellation decision and have had an opportunity to raise concerns. Cancelling a tool that one team is actively depending on without informing them creates operational problems and erodes trust.
Contract terms reviewed. Check the contract for cancellation notice requirements, auto-renewal clauses, and any penalties for early termination. Some contracts require 30, 60, or even 90 days notice to avoid auto-renewal. Missing this window costs another year.
Phase 1: Data Export
Before cancelling, export all data you may need in the future. Assume that once you cancel, access ends immediately — because it often does.
What to export:
- All project and task data in a structured format (CSV, JSON, or XML)
- Historical records: completed projects, closed tickets, past communications
- Attached files and documents
- User data and permission structures
- Integration logs or audit trails
- Any custom reports or dashboards (often as PDF or image exports)
- API keys and connection credentials (document what was connected)
Storage of exported data. Decide before export where the data will live after cancellation. Options include: import into the replacement tool, archive in cloud storage (Google Drive, S3, SharePoint), or document in a knowledge base. Unstructured exports stored in a folder no one can find are nearly useless — organize the archive before completing the cancellation.
Retention period. Determine how long the exported data needs to be retained. Some categories of data have legal or regulatory retention requirements. Others can be deleted after 12-24 months. Document the retention decision.
Phase 2: Integration Migration
Map every integration connected to the tool being cancelled:
- What systems does it push data to?
- What systems does it pull data from?
- What automations or workflows depend on it?
- What webhooks, Zaps, or Make scenarios reference it?
For each integration, determine whether it needs to be rebuilt in the replacement tool, decommissioned, or rerouted to an alternative system. Build and test integrations in the replacement environment before cutting over — not after.
Common integration categories to check:
- SSO and identity provider connections (Okta, Azure AD, Google)
- Zapier / Make / n8n workflows
- Native integrations with CRM, communication tools, or data warehouses
- API connections built by your engineering team
- Embedded widgets or iframes in internal tools or websites
Phase 3: User Communication and Transition
Communicate the cancellation to all users with enough lead time to adjust workflows. A one-week notice is insufficient for a tool that is central to daily work. Three to four weeks is a reasonable minimum for most tools.
Communication should include:
- The date access will end
- Where to find the replacement tool or workflow
- How to access historical data post-cancellation (archive location)
- A point of contact for transition questions
For tools with significant workflow dependency, offer a 30-minute transition session — not a formal training, but a short Q&A that lets users raise concerns and get answers before access ends.
Phase 4: Cancellation Execution
Once data is exported, integrations migrated, and users transitioned:
Initiate the cancellation through official channels. Most SaaS tools require cancellation through the billing portal or a written notice to the vendor. Do not rely on simply not paying the next invoice — auto-renewal contracts will still charge you.
Get confirmation in writing. After initiating cancellation, request a confirmation email that states the cancellation date and confirms no future charges. Keep this for your records.
Remove SSO connections. If the tool was connected through your identity provider, remove the OAuth connection after access ends. This prevents any residual data access and cleans up your IdP.
Remove credit card authorization. If the tool was billed to a company credit card directly (not through a centralized procurement system), ensure the card is removed from the vendor's billing portal after final payment.
Document the cancellation. Record the tool, cancellation date, final invoice amount, and reason for cancellation in your SaaS inventory. This data informs future tool evaluations — both to avoid re-purchasing the same tool and to document what problems it failed to solve.
Phase 5: Post-Cancellation Review
Thirty days after full migration, conduct a brief post-mortem:
- Did the replacement tool cover the needed functionality?
- What was lost or degraded in the transition?
- Were there integration gaps that are still unresolved?
- Did any users report unmet needs after the cancellation?
This review either confirms the decision was correct or surfaces problems that need follow-up. Either outcome is useful.
