Metrics that don't tell you much
Monthly active users (MAU) — A user who logged in once counts the same as someone who uses the tool daily. MAU alone tells you almost nothing about value delivery.

Cross-team adoption distribution — Is adoption concentrated in one team or distributed? A tool with 3 power users and 40 nominal users is a different risk profile than one used regularly by 25 people.
Value outcome correlation — Does higher tool usage correlate with better business outcomes? A sales engagement tool should show correlation between usage intensity and pipeline generated.
Abandonment signals — New user activation rate, time-to-first-value, and session depth in week 1 predict long-term retention better than 90-day MAU.
The Adoption Funnel for SaaS Tools
Think of tool adoption like a product funnel:
- Provisioned — License assigned, account created
- Activated — First login, basic setup completed
- Engaged — Completed a core workflow at least once
- Habitual — Using the tool regularly as part of their workflow
- Advocating — Recommending the tool to others, contributing to internal knowledge base
Most SaaS management approaches only track Provisioned → Activated. The drop-off between Activated and Habitual is where most adoption programs fail — and it's invisible in standard license reports.

No executive accountability
If leadership doesn't use the tool, teams interpret it as optional. Adoption requires visible top-down behavior change.
Fix: Identify 2–3 executive-level users before rollout. Their public usage is the most effective adoption signal you can send.
Wrong tool for the workflow
Sometimes adoption fails because the tool is genuinely the wrong fit for how your team works. This is uncomfortable to admit after procurement, but it's better to catch at 30 days than at renewal.
