Free SaaS Vendor Evaluation Template: Score Any Tool in 15 Minutes

Most software buying decisions are made too fast, based on the wrong signals. A vendor runs a polished demo. A competitor posts about using the tool on LinkedIn. A champion inside your company has a strong opinion. The result is a purchase that looked obvious in the moment and becomes a budget problem six months later.

A structured evaluation template changes this. It forces consistency across decisions, creates documentation you'll reference at renewal time, and shifts the conversation from "do we like this tool?" to "does this tool solve the problem better than alternatives at a justified cost?"

Without a template, evaluations are subject to whoever has the strongest opinion in the room. With one, the data makes the argument.

The 7 Questions to Ask Every Vendor

These questions separate useful information from marketing. Ask all seven on every vendor call or evaluation.

1. What specific problem does this solve, and what does "solved" look like? Define success criteria before the demo. If the vendor cannot articulate what good looks like, that is a signal.

2. How does pricing scale with our expected growth? Per-seat, per-usage, or flat rate — and what happens at 2× and 5× your current size? Hidden pricing cliffs create budget surprises.

3. What integrations do you have with [your 3 most important tools]? Native integrations are different from Zapier connections. Understand the depth before assuming the connection exists.

4. What does the implementation and onboarding process look like? Time to value matters. A tool that takes three months to implement has a different real cost than one that's live in a week.

5. What are the most common reasons customers leave? This question surfaces the real weaknesses better than "what are your limitations?" Most vendors will answer honestly if asked this way.

6. Can we speak to two customers in a similar situation to ours? Reference calls are the most underused step in SaaS evaluation. Insist on them for any purchase over $500/month.

7. What does the contract look like — notice period, auto-renewal terms, data export? Read the contract before you sign. Auto-renewal clauses and limited data portability are the two most common regrets.

The Scoring Criteria

Score each tool on these dimensions, 1–5 each:

  • Problem fit: Does it solve the specific problem with minimal customization?
  • Ease of adoption: How long will it take for the team to reach proficiency?
  • Integration depth: How well does it connect to your existing stack?
  • Pricing value: Is the cost justified relative to alternatives at your usage level?
  • Vendor quality: Support responsiveness, product roadmap transparency, financial stability
  • Switching cost: How painful would it be to leave after 12 months?

A perfect score is 30. Any tool scoring below 18 should not move forward. Tools scoring 24 or above go to pilot. Tools in the 18–23 range need a specific conversation about the weak dimensions before proceeding.

How to Run a 2-Week Pilot

The pilot is where evaluation becomes real. Structure it with intention:

Week 1 — Setup and baseline Get the tool configured with real data and real workflows. Assign three to five pilot users who represent different use cases. Set a baseline metric (time spent on the current process, quality of current output, or however you measure the problem this tool solves).

Week 2 — Active use and measurement Pilot users use the tool for their actual work, not synthetic tests. At the end of week two, collect:

  • Quantitative: Has the baseline metric improved?
  • Qualitative: What do pilot users say? Where did the tool fall short of expectations?
  • Technical: Did integrations work as described? Were there data or reliability issues?

A pilot should produce a clear signal. If after two weeks of real use the team is ambivalent, the tool is not the right fit for your workflow — regardless of how good the demo was.

The Go/No-Go Decision Framework

After the pilot, one of three outcomes:

Go — Scoring above 22, pilot feedback positive, baseline metric improved. Move to contract negotiation with the standard questions above.

Conditional go — Scoring 18–22, pilot mostly positive but with specific gaps. Go only if the gaps are on the roadmap with a credible timeline, or if the gaps don't affect your primary use case.

No go — Scoring below 18, pilot feedback mixed or negative, or baseline metric did not improve. Document why for future reference.

Making the Business Case to Leadership

The business case should answer three questions:

  • What problem does this solve? Be specific about the current state and the quantified cost of the problem.
  • What is the expected ROI? Time saved × loaded hourly cost, or revenue enabled, or risk reduced — pick the most credible frame for your organization.
  • What happens if we don't buy? The alternative to buying is not "free." The alternative is continuing to solve the problem with the current method at its current cost.

A one-page document with these three answers and the scoring summary is sufficient for most purchase decisions under $2,000/month.

Documenting for Future Reference

Store the evaluation in your knowledge base with:

  • Date of evaluation
  • Tools evaluated and scores
  • Decision made and rationale
  • Owner and next review date

At renewal time, pull the original evaluation. Has the landscape changed? Did the tool deliver on the expected ROI? The documentation makes the renewal conversation honest and fast.

Renewal is a re-evaluation trigger. Before auto-renewing:

  • Pull utilization data from the admin console
  • Check whether better alternatives exist in the current market
  • Review the original scoring and see if anything has changed
  • Negotiate — vendors almost always have flexibility, especially for multi-year commitments
